Most of the inventory conversations I see distributors having start in the wrong place.
They start with the forecast. What is going to sell? How much should we stock? What does our ERP say demand will look like next quarter?
Those are important questions. But they are only half the equation.
The harder question comes next: what do we do about the inventory we already have that isn’t selling?
That question matters because inventory is both a distributor's biggest asset and one of its biggest risks. Dead and slow-moving stock quietly ties up working capital, consumes warehouse space, and puts pressure on already-thin margins.
Most distributors already have plenty of data.
Purchase orders. Sales orders. Invoices. Inventory history. Branch-level sales. Vendor agreements. Years of experience sitting behind the people making purchasing decisions.
The problem isn't necessarily a lack of information. It's what happens between the information and the decision.
A forecast might tell you that a SKU is unlikely to sell through its current inventory. It doesn't necessarily tell you whether to return it help you make sure you do so before the vendor window closes, transfer it to a branch where demand exists, or liquidate it.
That gap is where inventory exposure grows.
And waiting can make the problem worse. A return window closes. A product can become harder to move. Capital that could have been invested in faster-moving inventory remains tied up on the shelf.
